Retires the second source tree from main and physically merges the duplicated image tree, following the owner-requested audit.

Changes

  • Images consolidated: images/ moves to web/public/images/ as the single tracked copy. web/scripts/sync-assets.mjs and its predev/prebuild hooks are deleted, and .gitignore no longer ignores the copy.
  • Jekyll presentation layer removed from main: _layouts/, _includes/, _sass/, assets/, Gemfile, web/styles/globals.scss. The build compiles no SCSS (production CSS is claude.css + site.css), and no maintained source references the removed paths.
  • Legacy site preserved: the complete Jekyll site (sources, images/ tree, Gemfile, layouts) is archived on the archive/jekyll-legacy branch, cut from main at a99f355. .github/workflows/jekyll.yml stays manual-only and is documented as the recovery lever dispatched against that branch. (archive/jekyll-legacy is a permanent archive ref, not a change branch.)
  • Branch housekeeping from the same audit: the stale gh-pages branch is deleted (Pages is build_type: workflow; recent deployments all come from main), and the seven remote branches whose PRs (Show team portraits uncropped and shrink portrait payload #21–Consolidate project guidance and reconcile documentation history #27) were already squash-merged were removed. No unmerged branches remained.
  • Docs and tooling: AGENTS.md, README.md, web/README.md, web/CUTOVER.md, DESIGN.md and the design change record updated; check-design.mjs now guards web/public/images/... (the pattern previously only matched the old images/... paths).

Verification (local, Node 22)

  • npm run build: design guard passed, eleven calendar tests passed, TypeScript + static export OK (25 routes, 21 legacy redirects).
  • out/images/** file set identical to web/public/images/ (25 files); out/.nojekyll preserved.
  • Preview at http://localhost:4102/: Home, Team, Projects and Calendar return 200, and every referenced image returns 200 from /images/....
  • Staged diff whitespace check clean (git -c core.whitespace=cr-at-eol diff --cached --check); README.md keeps its own index line endings (i/crlf) per AGENTS.md.

Not included / notes

  • No content, layout, copy or route changes; the export is intended to be comparable except for asset bookkeeping.
  • _config.yml is intentionally untouched: it is still read at build time for title/logo, and its inert Jekyll-era keys are out of scope here.
  • Node 20 Linux PR CI and the Pages deployment run separately after this PR.

Owner review needed: the preview is running on port 4102 — please test before merge.

- Move the tracked image tree from images/ to web/public/images/ and drop
the predev/prebuild sync script; assets are served and exported as-is.
- Remove the Jekyll presentation layer from main (_layouts/, _includes/,
_sass/, assets/, Gemfile, web/styles/globals.scss); the build compiles no
SCSS. The full legacy site is preserved on the archive/jekyll-legacy
branch and jekyll.yml stays the manual recovery lever.
- Update the design guard, Next config, ignore rules, workflow comments and
the maintained documentation; check-design now guards web/public/images/.
- Record the change and its verification in the design change record.

Verified locally: design guard, eleven calendar tests, TypeScript and static
export (25 routes, 21 redirects); the 4102 preview serves every referenced
image at HTTP 200 from the new location.
